Your first sales hire is coming. Do you have a plan to pay them?
Most founders figure out comp on the fly. They pull a number from a job posting, promise a commission structure they haven't modeled, and hand the rep a verbal agreement on their first day.
Six months later, someone's angry about their paycheck. And no one can remember what was actually agreed to.
This isn't a you problem. It's a systems problem.
And it's completely fixable — before it starts.
The real issue
Hiring a salesperson without a documented comp plan isn't just risky. It's expensive.
A plan that incentivizes the wrong behavior costs you deals. A plan that isn't written down costs you trust. A plan that isn't modeled properly costs you money you didn't budget for.
The hard part isn't building a comp plan. It's building one that's actually complete — the legal agreement, the calculation mechanics, the performance standards, the management dashboard. Most templates give you one piece. This gives you the whole system.

The Sales Commission Plan Bundle

What's inside
7 files. One complete system.
Plan Architecture & Design Reference The foundational document that defines how all three plans work — OTE, base/variable splits, quota structure, accelerators, ramp schedules, clawback terms, and a full glossary. Read this first. Everything else flows from it.
Commission Calculation Sheet Paste your CRM (i.e., HubSpot) deal export. Commissions calculate automatically — monthly accelerators, ramp adjustments, clawback flags, and all. One tab per role. Built for the person running payroll, not a spreadsheet expert.
Compensation Plan Summary Model what your plan actually costs. Change OTE, quota, or headcount and see what happens at 75%, 100%, 125% attainment. The tab your finance team will want before you sign anything.
Commission Plan Terms & Conditions A legal agreement template for each role — AE, SDR, and Manager. Covers compensation structure, clawback provisions, ramp terms, dispute resolution, and governing law. Fill in the brackets. Get legal review. Collect signatures.
Performance Management Expectations The document every rep signs alongside the commission agreement. Defines performance standards, review cadence, PIP triggers, and separation terms for each role. Written for managers who have to use it, not just file it.
Performance Management Tracker A five-tab executive dashboard that tracks primary and secondary metrics across your full team. Composite scoring, RAG status, 12-month rolling attainment by rep, trend direction, and one-liner notes for leadership review. Built for a CRO to open on Monday morning and know exactly what's happening.
Master Instruction Guide Step-by-step setup instructions for every file, including the Google Sheets conditional formatting that makes the dashboard work. Plus a full Decision Log — every variable the plan requires documented in one place, with space to write your answers.
How it works
Download all seven files.
Everything arrives as a zipped bundle — ready to open and customize.
Start with the Master Instruction Guide.
It tells you exactly what order to work through each file, what decisions to make before you touch anything, and what to hand to legal and HR.
Fill in your numbers.
OTE, quota targets, comp splits, clawback window — one SETTINGS tab drives every formula across the bundle. Change it once, it updates everywhere.
Get signatures before day one.
The Terms & Conditions and Performance Management Expectations are ready to customize and sign. No rep should start without both on file.
Run it every month.
Export your CRM data, paste it in, and commissions calculate in minutes. The tracker updates automatically. Leadership gets a clean view without asking for it.
What it covers
SDR Plan
Qualified pipeline created. Your choice of flat per-opportunity or percentage of pipeline value. Two-month ramp. Accelerators on monthly attainment. No clawback — and the document explains exactly why.
Account Executive Plan
Net New ARR. Monthly quota measurement. Tiered accelerators that apply to incremental revenue above each threshold — not retroactively. Four-month ramp with a tiered draw. 180-day clawback.
Sales Manager Plan
Team attainment roll-up. Proportional payout at every level — no accelerators, no floors, no cliffs. Built-in 20% cushion between manager quota and company goal. Six-month ramp.

Is this for you?
Yes, if:
You're a SaaS founder or sales leader building your first structured sales team. You've made a verbal comp promise and realized you have nothing in writing. You're tired of calculating commissions manually every month and worrying you're getting it wrong. You want something your team, your finance partner, and your legal counsel can all work from.
Not if:
You already have a documented, signed, and functioning comp plan for every role on your team. Or you're looking for a one-size-fits-all number without doing any of the customization work this requires.

Frequently asked questions
How do I get the files?
After purchase you'll receive a download link to a zip file containing all seven documents. Unzip, open, and start with the Master Instruction Guide.
Do I need any special software?
The spreadsheets are built for Google Sheets. You can upload the .xlsx files directly to Google Drive — no conversion needed. The Word documents work in Google Docs or Microsoft Word. All formulas and formatting transfer cleanly.
How long does setup take?
Plan for 2–3 hours for initial setup — filling in your numbers, customizing the legal agreements, and uploading the tracker to Google Sheets. The monthly operating process after that is about 2 hours per month.
Is the legal agreement actually usable?
It's a template — not a substitute for legal review. The T&C document is built to the standard terms used in SaaS sales compensation agreements, with clawback, governing law, and at-will language included. You'll still need to have counsel review it for your specific state and situation before any rep signs.
What if I only have AEs right now — no SDRs or manager?
Use what you need. The files are role-specific and independent. Start with the AE plan, calculator, and T&C. Add the others when you're ready.
Can I use this for a sales team I'm inheriting, not building from scratch?
Yes. The Decision Log in the Master Instruction Guide is specifically designed to force clarity on existing plan variables — it works just as well for documenting what you already have as it does for building from zero.
What CRM does the calculator assume?
The commission calculator is designed around a HubSpot deal export, but the required columns are basic enough that any CRM export can be mapped to it. The Master Instruction Guide lists the exact fields needed.
